Optimizing interoperability rollout for 25,000 facilities

Our client’s endgame is to develop efficient, scalable processes that drastically reduce the time required to integrate their new interoperability product with thousands of third-party sites, accelerating the rollout across all client locations.

Achieving this endgame involves establishing a framework where regional offices can take over the sale and deployment of the solution, ensuring faster, more effective implementation while providing the company an opportunity to reach its market penetration goals in a fraction of the initially projected time.

Operational reality

The client initially sought Star’s help to improve their deployment strategy for an interoperability solution. However, after the project kickoff, it became clear that while they had a solid grasp of the laboratory environment, significant gaps existed in product readiness and sales processes. Key elements like the value proposition, buyer personas, and pricing models were not fully defined, which threatened to delay deployment.

Recognizing these opportunities, Star shifted the focus of the integration workshop to address product readiness and sales gaps, incorporating these findings into a comprehensive strategy that streamlined the entire implementation workflow.

The project was executed in three key phases:

Integration preparation

Activities included a kick-off workshop to align on project scope, business process mapping to assess the current state, and SWOT/gap analysis to identify areas for improvement.

Collaborative workshop

Star conducted stakeholder interviews and facilitated an on-site workshop to refine the business process map, develop a value proposition canvas, define impact on ROI, and identify opportunities for improvement.

Documentation and recommendations

The final phase involved refining the workshop outcomes into a presentable format, formulating actionable recommendations, and presenting the results to client stakeholders.
